A senior engineer resigns, someone the delivery head genuinely cannot afford to lose, and within a day you are authorised to go back with 25% more, a title bump and a promise about the next project. Sometimes they take it. Usually they leave anyway; if not this quarter, then the next. That meeting feels like a retention problem. It isn’t. It’s the receipt for one.By the time an engineer is sitting across from you with a resignation letter, the decision is months old. It was made when a recruiter’s message got answered on a Tuesday afternoon. It was made when the appraisal came and went with a rating but no conversation about what comes next. Quite often it was made in the first ninety days, when a person joined expecting one kind of work and got another. This matters more now, not less, because the headline number stopped being scary. Attrition across India’s top IT services firms has fallen from roughly 25% in FY23 to around 13% today. TCS was at 13.8% in Q1 FY26, Infosys 14.4%, Wipro 15.1%, HCL Tech 12.8%. Read those numbers quickly, and you would conclude the crisis is over.Look at who is actually leaving, and you conclude something different. The volume came down. The composition got worse.

Why IT attrition in India changed shape

A 13% attrition rate spread evenly across a workforce would be a manageable number. It is never spread evenly.

What churns hardest now are the roles you can least afford to lose: AI and machine learning, cloud architecture, cybersecurity, data engineering. Meanwhile, 82% of Indian employers report they cannot find the skills they need. So the same shortage that makes those people valuable to you makes them valuable to everyone else.

The competition also changed. Global Capability Centres have become the most attractive employer in Indian tech for a lot of engineers. Walmart, JPMorgan, Goldman Sachs, Apple and Shell are all hiring hard in Bengaluru, Hyderabad and Pune, and their pitch is uncomfortably good: better pay, product work instead of ticket queues, and no bench. Estimates put GCC hiring in the range of three to four lakh roles.

Add one more shift. Hiring has turned cautious, appraisal cycles have been deferred at several large firms, and AI tooling is quietly reshaping what entry-level engineers do all day. Fewer people are moving, but the ones who move are the ones you need.

So HR software for IT companies in India is no longer about reporting a headline attrition percentage every quarter. It is to show you where in the employee journey you are losing the specific people you cannot replace.

The five places IT talent actually leaks

Think of your talent pipeline as plumbing, not a funnel. Water goes in at hiring and is supposed to come out as productive tenure at the other end. Most IT companies inspect the tap at the far end, which is the exit interview, and wonder why the pressure is low.

It is worth being precise about why the exit interview is such a weak instrument. It is conducted by someone who has no reason to be candid, at a moment when candour gains them nothing, about a decision they made months earlier and have already tidied up in their own head. What you get back is a polite summary, usually “better opportunity”, which is both true and useless.

Here are the five joints where it actually leaks, in the order a person meets them.

Hiring: what your ATS software in India decides before day one

Your attrition rate in eighteen months is partly set by decisions you make this week.

Time to hire in India runs about 35 to 45 days from approved requisition to accepted offer, and senior AI, ML or cybersecurity roles stretch to 50 to 70 days. In a market where good engineers hold options, slow is expensive. But speed alone isn’t the fix, because the other half of the problem is accuracy.

Roughly one in three new hires who leave within six months point to expectations set during recruitment. Greenhouse’s 2025 research found 72% of applicants said the job they were offered differed from the one they applied for. In IT, that mismatch has a very specific shape: someone is interviewed on system design and modern stack, then allocated to maintaining a legacy application. They stay for the notice period, technically. Mentally, they left in month two.

A bad senior hire is also more expensive than most Indian firms admit. Four to six months of underperformance, a 90-day notice, then a fresh search, adds up to seven to nine months of salary cost before the seat is even open again.

The notice period: where recruitment management software in India earns its keep

This is the leak almost nobody instruments, and it is the biggest one.

India’s 90-day notice period, near-universal in IT, creates a three-month window in which a candidate who has already said yes is fully available to everyone else. The data is stark. Counter-offers from the current employer account for roughly 42% of offer drop-offs in Indian tech, and competing offers arriving during the notice window account for another 31%. Put together, close to three-quarters of dropped offers trace back to what happens during the notice period, not to anything wrong with the original offer.

“Nearly three-quarters of dropped offers have nothing to do with your offer. They happen in the ninety days after it was accepted.”

LinkedIn India’s hiring data shows candidates on 90-day notice drop out at rates 35% higher than those on 30-day notice. Offer dropout reached 28% at GCCs and 38% at Indian product startups, and beyond 40% at well-funded Series B and C companies.

Most Indian IT firms treat this window as dead time. The offer goes out, the joining date is noted, and the next contact is a document request in week eleven. Meanwhile, ghosting has become normal in both directions, with 53% of candidates reporting being ghosted by employers and 41% of organisations reporting candidates going quiet on them.

The first 90 days: onboarding decides the next two years

Early attrition in IT is rarely about compensation, because compensation was settled weeks ago. It is about the gap between the job that was described and the job that showed up, and about who the new joiner reports to.

Three things do most of the damage here. Allocation drift, where someone hired for a specific stack sits unallocated or gets placed on whatever project needed a body that week. Manager mismatch, which shows up later as an attrition cluster under one name. And silence, where a new engineer finishes their first month without a single structured conversation about how it is going.

There is a compounding effect here that people underestimate. A new joiner having a poor first quarter rarely complains. They simply go quiet, and by the time it registers in an engagement survey, they have already refreshed their profile. Early attrition is the cheapest kind to prevent and the easiest to miss, because the person is still sitting there while the decision is being made.

None of that is exotic to fix. It just needs to be somebody’s job, tracked in a system, rather than a good intention that survives until the next escalation.

The appraisal: performance management software in India as a retention tool

Here is an awkward mismatch. In a sector where a significant share of people move within two years, many IT companies still run a once-a-year appraisal.

That means an engineer can go eleven months without a serious conversation about progression, in an industry where a recruiter contacts them roughly every eleven days. The annual cycle is not just slow. It is slower than the market it is competing with.

Two specific failures cost the most. The first is pay compression, where lateral hires come in at packages above people who have been delivering for two years. Your loyal engineers find out, because they always find out, and the discovery converts good performers into active candidates. The second is promotion velocity, or rather the absence of any visible answer to the question of what happens next and when. Gallup has consistently found lack of career development to be the leading reason people leave.

This is where performance management software in India stops being an appraisal filing cabinet and becomes something useful. Continuous check-ins rather than an annual ritual. Ratings you can trust, so high performers are visible rather than buried in a mass of “meets expectations”. And pay and performance data sitting close enough together that compression shows up as a report instead of a rumour.

The bench and the growth ceiling

The last leak is the one GCCs advertise against you: bench culture.

For an engineer, time on the bench is not rest. It is a stalled CV. Skills go stale quickly in this industry, and a quarter spent waiting for allocation feels like a quarter of lost market value. That is why “no bench” appears in GCC recruitment pitches, and it works.

The connected problem is internal mobility. Employees who make an internal move are considerably more likely to stay, roughly 75% compared with 56% for those without such opportunities, and Harvard Business Review has reported internal movers averaging 3.5 years of tenure against 2.9 years. Around 73% of workers say they want visibility of internal opportunities. Yet SHRM finds only about 30% of organisations run a formal internal mobility programme.

The awkward truth is that bench time is usually a planning failure being paid for by the engineer. Demand got forecast badly, or a project slipped, and the cost lands on somebody’s CV. You cannot always avoid that. You can decide what happens inside it. A quarter spent earning a cloud certification, shadowing a delivery team or building something internal reads very differently on a CV than a quarter of nothing, and it reads differently to the engineer living through it.

For IT services companies, this is close to free retention. You already have projects starting, skills being requested, and people finishing engagements. The gap is that none of those facts lives in the same place, so an engineer looking for their next move finds it faster on LinkedIn than on your intranet.

What HR software for IT companies in India actually needs

Put the five leaks together, and the requirements list writes itself. It looks different from a generic HR platform, because the failure points are different.

The IT talent checklist:
✓ An ATS that closes the loop, connecting source of hire and interviewer to 12-month retention, not just to offer acceptance.
✓ Notice-period engagement built in, with structured touchpoints between offer and joining, and offer-to-join conversion tracked separately.
✓ Onboarding with checkpoints, a real 30-60-90 plan, allocation commitments and first-90-day attrition visible by manager.
✓ Continuous performance management, not an annual form, with a rating distribution you can defend.
✓ Pay and performance data side by side, so compression against market entry packages surfaces before your best engineer notices it first.
✓ A live skills inventory covering certifications, stack and project history, kept current rather than collected once at joining.
✓ Internal mobility and bench visibility, with open roles and upcoming demand posted where employees actually look.
✓ Attrition analytics by team, manager, tenure band and skill, because the headline number hides everything that matters.
✓ Project and utilisation context connected to people data, so allocation decisions and retention risk can be read together.
✓ One system of record, so hiring, onboarding, performance and exit data actually reconcile.

A quick way to test any vendor. Ask them to show you which manager has the highest first- year attrition, which sourcing channel produces engineers who are still here after a year, and which tenured employees are now paid below current market entry for their role. If the answer to all three involves exporting to Excel, you have your answer.

What this looks like when it is fixed

Picture a mid-sized services company, roughly 900 engineers across Pune and Hyderabad, running at 19% attrition with the worst of it in cloud and data roles.

They did not begin with a retention bonus scheme. They began by breaking the attrition number apart, and three things fell out almost immediately. First-year attrition was nearly double the company average. Two delivery managers accounted for a disproportionate share of it. And about a third of accepted offers were never converting into joins.

The interventions were unremarkable. A fortnightly touchpoint through the notice period, run by the hiring manager rather than a recruiter. A 30-60-90 plan that somebody actually checked. Quarterly conversations replacing the annual appraisal for engineers past their first year. A salary correction for about 40 tenured people whose pay had drifted below what the company was offering new laterals for the same role. Coaching for the two managers, and one harder conversation.

Twelve months later, offer-to-join conversion had improved sharply, and first-year attrition was down by roughly a third. Total attrition moved less dramatically, which is the honest part of the story, because some churn in this sector is structural and no HR system will fix it. What changed was where the churn happened. They stopped losing people they had just spent four months hiring.

Must Read: HR Automation vs Manual HR: Cost, Risks, and ROI

Choosing HR software for a high-attrition sector

The reason it rarely works is that money is being used to solve a problem money did not create. The engineer is not leaving because of ₹4 lakh. They are leaving because the work stopped being interesting, or the path stopped being visible, or a manager stopped listening, and somewhere in that stretch a GCC recruiter offered all three.

Retention in Indian IT is not won at the exit interview. It is won in the ninety days before someone joins, the ninety days after, and every appraisal conversation in between. Those are unglamorous, operational moments, which is exactly why they get skipped, and exactly why systems matter more than intentions.

The attrition number came down. Treat that as breathing room rather than a result. The companies that use it to fix the front of their pipeline will be the ones still holding their AI and cloud engineers when the market turns hot again, and it will turn hot again.

FAQs: HR software for IT companies in India

Q1: What is the best HR software for IT companies in India?

A: There is no single answer, but the requirements are specific to the sector. IT companies need an ATS that links hiring sources to retention, notice-period engagement between offer and joining, continuous performance management rather than an annual cycle, a live skills inventory, internal mobility visibility, and attrition analytics broken down by manager, tenure and skill. A platform that only handles leave and payroll will not address where IT talent actually leaks.

Q2: What is the current attrition rate in India’s IT sector?

A: Attrition across India’s top IT services firms has settled at roughly 13% to 15%, down from about 25% in FY23. In Q1 FY26, TCS reported 13.8%, Infosys 14.4%, Wipro 15.1% and HCL Tech 12.8%. The headline figure is much healthier than the post-pandemic peak, but churn remains high in niche skills such as AI, machine learning, cloud and cybersecurity.

Q3: Why do candidates drop out after accepting an offer in India?

A: Mostly because of what happens during the notice period. Counter-offers from the current employer account for around 42% of offer drop-offs in Indian tech, and competing offers received during the notice window account for another 31%. India’s 90-day notice period gives rivals a long runway, and candidates on 90-day notice drop out at rates roughly 35% higher than those on 30-day notice. This is the gap that recruitment management software in India should be built to close.

Q4: How does ATS software in India help reduce attrition?

A: By improving the quality of hire rather than just the speed of it. An ATS that tracks source of hire and interviewer against 12-month retention tells you which channels produce people who stay. Holding the promised role definition in the system also lets you check that onboarding matches what was described, which matters because roughly one in three early leavers cite expectations set during recruitment.

Q5: Is performance management software worth it for a mid-sized IT company?

A: Yes, mainly because the annual appraisal is too slow for a sector where people move within two years. Performance management software in India adds value when it enables continuous check-ins, produces a rating distribution you can trust, and sits close enough to compensation data that pay compression against new joiners becomes visible as a report rather than surfacing as a resignation.

Q6: How can IT companies reduce bench-related attrition?

A: Treat bench time as a reskilling window with a defined outcome instead of an idle cost, and make internal opportunities visible before external recruiters get there. Employees who move internally are significantly more likely to stay, yet only around 30% of organisations run a formal internal mobility programme. A live skills inventory plus properly posted internal openings closes most of that gap.

You have probably sat through this meeting.
